Status reports: RAG y bottom line up front
- Green: "We're on track." / "Everything is progressing as planned."
- Amber: "We're at risk." / "There's a risk to the date, but we have a plan to recover."
- Red: "We're off track." / "We won't hit the date without a decision from you."
"Bottom line: we're amber. The release is still planned for November 15, but the payment integration is two days behind."
Frases útiles para el resto del reporte:
- "Since last week, we've completed the API migration."
- "We're moving from amber back to green."
- "The main blocker right now is access to the staging environment."
- "No action needed from you this week."
- "I need a decision on X by Thursday."

Levantar riesgos y dependencias
"I want to flag a risk. If the vendor doesn't deliver the SDK by Friday, we'll lose three days of testing. To mitigate it, we're preparing a mock so the team can keep working."
Más frases para riesgos:
- "I'd like to raise this early, before it becomes a problem."
- "The likelihood is low, but the impact would be high."
- "Our mitigation plan is to…"
- "If this materializes, our fallback is…"
Para dependencias entre equipos:
- "We have a dependency on the data team for the new schema."
- "We're blocked until the security review is done."
- "Can you confirm when we can expect the endpoint to be ready?"
- "Who owns this on your side?"
El scope creep llega con frases amables: "Can we just add one small thing?".
"We can definitely add that. To do it in this release, we'd need to move the reporting feature to the next sprint. Which one is more important to you?"
- "That's a great idea. Let's add it to the backlog and prioritize it with the product owner."
- "That's outside the current scope, but I'm happy to estimate it as a change request."
- "If we take this on, something else has to give."
- "I don't want to commit to something we can't deliver."
- "Can we revisit this after the release?"
Como Scrum Master, la frase clave para proteger al equipo durante el sprint es: "The sprint goal is fixed. Let's bring this to the next sprint planning."
Evita "John didn't do his part" y usa una estructura neutral:
"I'd like to escalate an issue that's affecting our timeline. The infrastructure request has been pending for two weeks, and we can't start load testing without it. Could you help us get this prioritized?"
- "I want to make you aware of something before it impacts the release."
- "We've tried to resolve this at team level, but we need your support."
- "What we need is a decision on…"
- "It seems there was a misunderstanding about who owned this."
Negociar plazos
Cuando te piden una fecha imposible, no respondas solo "It's not possible". Ofrece alternativas concretas:
- "Realistically, we can deliver by the end of the month."
- "We can hit that date if we reduce the scope to the core features."
- "We could deliver a first version on the 10th and the rest two weeks later."
- "What's driving that date? If I understand the constraint, maybe we can find another option."
- "I'd rather give you a realistic date now than a missed date later."

Subject: Project Atlas – Weekly status (Week 42) – AMBER
Hi all,
Bottom line: we're amber. The November 15 release date is still achievable, but the payment integration is two days behind.
Done this week: API migration completed; regression tests passing in staging.
Next week: finish the payment integration and start user acceptance testing.
Risks: the vendor SDK is due Friday. If it slips, we lose three days of testing. Mitigation: the team is building a mock in parallel.
Decision needed: please confirm by Wednesday whether the reporting feature can move to the next release.
Thanks,
Carolina
